Business Context
I was working with a DACH agency whose customer account had been experiencing a prolonged period of performance challenges. The agency was also working with another agency, and different performance indicators were being used to demonstrate success. During my work, I noticed that some of the KPIs being emphasized did not necessarily reflect the underlying business objectives or the real health of the account.
The Challenge
Misleading Success Signals
The challenge was not simply to improve campaign performance. The bigger challenge was helping the agency distinguish between metrics that looked positive and metrics that actually mattered to the customer's business. The agency needed to understand what was really driving performance and which strategic decisions would create sustainable value.
Business Impact
Relying on the wrong KPIs risked misallocating budget and failing to meet the customer's true long-term business goals.
My Approach
Making the Reasoning Visible
Align on Objectives
The Action:
I looked beyond individual campaign metrics and focused on the customer's broader business goals.
The Thinking:
I needed to anchor the technical performance in commercial reality to find where the gap was.
Analyze and Question
The Action:
I analyzed the available data and questioned whether the KPIs being used were actually aligned with the objectives.
The Thinking:
I was searching for 'False Signals'—metrics that look green but hide underlying account fragility.
Strategic Education
The Action:
I explained to the agency where I believed the existing interpretation of performance was misleading.
The Thinking:
Rather than just prescribing changes, I focused on explaining the reasoning so the agency could manage the account independently.
Key Strategic Insight
"A KPI can be technically correct while still being commercially misleading. Good account strategy means understanding what the customer is actually trying to achieve."
